Somewhere in your firm right now, a proposal is three days late because the only person who writes them properly is on client work. That sentence describes almost every five to fifty person consultancy I meet, and it is the problem a consultancy AI operating system exists to solve. Since I have started using the term with clients and on LinkedIn, the most common response is a fair one: what actually is it? Here is the plain answer.
A consultancy AI operating system is a library of custom AI skills that encode how your firm produces its money-making documents: proposals, client reports, content, and outreach. Each skill captures your templates, tone, and commercial logic, so anyone in the practice can produce partner-quality first drafts in minutes rather than days.
That is the definition. The rest of this post covers what belongs in one, what it is not, and how I know it works, because I run my own consultancy on one.
Why your team having ChatGPT open is not the same thing
Most firms I speak to believe they have already adopted AI because everyone has a chatbot open in a browser tab. Then you read the output. It is competent, generic, and sounds like it was written by someone who has never met your clients, because it was. Your fee earners end up rewriting most of it, conclude the tools are overhyped, and go back to the old bottleneck.
The problem was never access to AI. It is that nobody taught the AI how your firm works. Twenty years of running a consultancy has convinced me that the value in a professional services firm is not what its people know. It is the method: how a discovery call becomes a priced proposal, how a diagnostic becomes a findings report a client will actually act on, how an opinion becomes a post that wins work. That method usually lives in one or two heads, and it walks out of the door every evening.
Skills: the unit the whole thing is built from
The building block of an operating system is a skill. A skill is a structured instruction file that teaches an AI tool to perform one specific task your way. Not ‘write me a proposal’, but your discovery questions, your pricing logic, your section order, your quality bar, encoded once and invoked by anyone on the team.
The distinction matters commercially. A prompt is something an individual types and loses. A skill is an asset the firm owns, versions, and improves. When your best partner refines how the firm handles a pricing objection, that refinement goes into the skill, and from that day everyone produces work that includes it. This is the first time I have seen a practical mechanism for compounding a firm’s method rather than renting it from whoever happens to be in the building.
What belongs in the operating system
A working system for a small firm is usually four to six skills across three areas. Delivery skills produce the documents clients pay for: proposals, reports, findings packs. Sales skills handle the outreach and follow-up that fill the pipeline. Content skills produce the posts, pages, and newsletters that make the firm findable. Underneath them sits a shared prompt framework library, so quality does not depend on who happens to be good at prompting, and a light governance rhythm that keeps the skills current as your offers and prices change.
That last part is the piece most firms skip and most regret skipping. An operating system that nobody maintains decays quietly. The skills still run; they just describe a firm that no longer exists.
How I run my own firm on one
This is not a concept I am observing from a distance. GRE Solutions runs on this model every week, built on Claude (And Open AI) because that is what my workflows demanded. A proposal generator turns discovery call notes into a priced, branded proposal in my house format. A blog-writer skill drafted the structure of the post you are reading. A page-builder skill produces the SEO service pages on this site. A health check skill converts raw SQL Server diagnostic workbooks into the client-ready reports my health check clients receive.
The honest measure is time. Work that used to consume my evenings, and could only be done by me, now produces a first draft in minutes that I review and finish. The senior time released goes back into billable work and business development, which is the only arithmetic that matters in a firm that sells time.
Does it have to be Claude?
No, and be wary of anyone who tells you otherwise. The operating system is the method: the audit of how your firm produces its work, the encoding of that method into skills, and the enablement that makes them stick. I build on Claude because its skills architecture is currently the strongest fit for this pattern, but the same method delivers on Microsoft Copilot, and for firms committed to the Microsoft stack that is exactly what I recommend. Choose the platform that fits your constraints; the asset you are building is the encoded method, which ports.
What a consultancy AI operating system is not
It is not a chatbot on your website. It is not a folder of off-the-shelf templates with your logo swapped in, because a template without your method encoded into it is just a nicer starting point for the same generic output. And it is not a training course. Training teaches your people to use a tool; an operating system changes how the firm produces its work. Courses have their place, and I sell them, but they are a component here rather than the product.
How to tell whether your firm is ready
Two questions do most of the work. First, does your firm produce proposals, reports, and content on a recognisable pattern? If every engagement is genuinely bespoke from a blank page, there is less method to encode, though in twenty years I have met very few firms where that is actually true rather than just felt. Second, will your senior people spend half a day articulating how they actually work? The encoding is only as good as the method it captures, and that requires the people who hold it in the room.
If the answer to both is yes, the constraint on your firm’s output stops being how many hours your best people have, and starts being how good your encoded method is. That is a much better problem to have, and unlike hours, it compounds.

A Private Blog Network (PBN) is a collection of websites that are controlled by a single individual or organization and used primarily to build backlinks to a “money site” in order to influence its ranking in search engines such as Google. The core idea behind a PBN is based on the importance of backlinks in Google’s ranking algorithm. Since Google views backlinks as signals of authority and trust, some website owners attempt to artificially create these signals through a controlled network of sites.
In a typical PBN setup, the owner acquires expired or aged domains that already have existing authority, backlinks, and history. These domains are rebuilt with new content and hosted separately, often using different IP addresses, hosting providers, themes, and ownership details to make them appear unrelated. Within the content published on these sites, links are strategically placed that point to the main website the owner wants to rank higher. By doing this, the owner attempts to pass link equity (also known as “link juice”) from the PBN sites to the target website.
The purpose of a PBN is to give the impression that the target website is naturally earning links from multiple independent sources. If done effectively, this can temporarily improve keyword rankings, increase organic visibility, and drive more traffic from search results.
